Six Klaviyo flows for the Polish market: transferred, checked, launched

SHEKO, based in Hamburg, sells shakes, starter sets and supplements in ten European countries. For the launch of the Polish store in autumn 2026, we built the email marketing in Klaviyo for Poland: consent, flows, forms and a clean separation of languages.

A mature German setup that needed to run just as smoothly in Poland.

SHEKO already had a mature Klaviyo setup for the German market: flows with proven content, their own design and test results. For the Polish launch, the relevant German flows were to be systematically localised and set up in a separate Polish structure. Existing Polish content was kept.

The brief was clear: carry over what exists, don't reinvent it. The work was in the details. Over 240 link fields pointed to German pages, discounts had to work in złoty, graphics contained German text, and for some customer profiles the language was unclear.

We transfer, build and check. Design and approvals come from SHEKO.

An honest split: what we do ourselves and what others contribute.

Our part

Transfer, technical setup, checks

  • Inventory of the German flows and templates
  • Localisation from German to Polish: subject line, preview text, body copy, buttons, alt texts and footer
  • Polish list, consent pages and forms
  • Language assignment and switchover of the flows
  • Design briefings in Asana and integration of the delivered graphics
  • Quality control, tests and activation after approval

The email design and all graphics come from SHEKO. Our part is the transfer, the technology behind it and the checks.

Six flows localised

Live

50 of 53 emails live since 7 and 8 October 2026. Three survey or reminder emails deliberately remain in draft.

  • Welcome: 22 emails in four product branches
  • Checkout-Welcome: 6 emails
  • Abandoned Checkout: 9 emails
  • Order and shipping confirmation: 3 emails each
  • Starter Set Post Purchase: 10 emails

Consent in Polish

Live

Published on 6 and 7 October 2026.

  • Separate Polish newsletter list
  • Sign-up, confirmation, double opt-in, preference and unsubscribe pages
  • Two custom-coded pages extended with Polish, without changing the other languages

Forms in the store

Live
  • Newsletter section in the Polish store connected to the Polish list
  • Two pop-ups for desktop and mobile based on existing templates
  • Sign-up, double opt-in, first welcome email and unsubscribe successfully tested for both pop-up forms on 13 Oct 2026

Links and discounts

Checked
  • 43 emails checked, 244 link fields in 36 emails switched to Polish destinations
  • Discount codes checked in złoty in test carts, without a real order

Transactional emails

Live

Order and shipping confirmation requested as transactional with Klaviyo and approved. This way they also reach customers without newsletter consent.

Three more flows

Prepared
  • Collagen Post Purchase
  • Browse Abandonment, with Polish product copy for 45 products
  • Abandoned Cart

Four places where care mattered.

Language is not the same as country

Who gets Polish emails? The answer was less clear-cut than it sounds.

Problem

Some customer profiles had conflicting data on language, store language and country. If assigned wrongly, someone signing up in Polish would have received German emails, or both.

Decision

Only clearly Polish profiles enter the Polish flows. Conflicting profiles are blocked instead of guessed.

Solution

Fixed assignment rules, exclusion of Polish profiles from the German flows and test cases run through before launch.

Status

Live since 7 October 2026.

Switching between language versions in a controlled way

German and Polish flows had to hand over cleanly during live operation.

Problem

During the switch, nobody may slip through and nobody may receive emails twice.

Decision

A fixed order for each flow pair: first activate the Polish flow, then restrict the German one.

Solution

A documented process with a way back. We openly named a short possible overlap window instead of keeping quiet about it.

Status

All six flow pairs switched over on 7 and 8 October 2026.

Finding the bug in the store, not just in Klaviyo

In a live test, the language switched back to German after sign-up.

Problem

New contacts would have ended up in Klaviyo with the wrong language. The cause was not in Klaviyo.

Decision

Prove the cause first, then have it fixed in a targeted way.

Solution

Found the cause in the store code and handed it over to SHEKO's IT team with precise instructions.

Status

Fixed by the IT team, retest passed on 13 October 2026.

No A/B tests on too few recipients

Not everything from the German setup made sense for the Polish launch.

Problem

The German flows contained A/B tests. With the initially small number of Polish recipients, they would not have produced a reliable result for a long time.

Decision

One fixed version per email based on the German findings, explicitly without claiming a test winner.

Solution

Fixed content versions were chosen for the launch. The German results served as a guide; new tests are possible as soon as there is enough data.

Status

Fixed launch versions for the published Polish flows. Further drafts and the test variants kept in them are reviewed separately.

Clean handovers and fixed checks before every go-live.

Design briefings in Asana

  • One task per email, over 60 in total
  • Link to the Polish template and to the original graphic
  • Final Polish copy for every element
  • All individual frames of animated GIFs
  • Design status at the very top, open points marked
  • Then integration of the delivered graphics, for example 45 image slots in 31 templates in one day, checked on desktop and mobile

Quality control

  • Backed-up starting point and before-and-after comparisons
  • Changed content and settings double-checked in Klaviyo
  • Desktop and mobile previews of the edited emails
  • Search for forgotten placeholders
  • Checks for Gmail clipping, links and landing pages
  • Live tests with approved test addresses
  • Reports always split into done, prepared and open

Inventory and translation

  • Inventory of all German flows and templates
  • Polish copy for subject line, preview text, content, buttons and alt texts
  • German text in GIF graphics captured and translated for the design
  • Link inventory across all emails

Approvals and coordination

  • Flows only go live after explicit approval
  • Coordination with SHEKO and the designer in Asana
  • Every message to SHEKO comes directly from us
  • The final review is done by SHEKO

What is proven and what is still missing.

  • 50Polish emails live in six flowsSince 8 Oct 2026
  • 244link fields switched to Polish destinationsSep 2026
  • 60+design briefings, one task per emailUp to Oct 2026
  • 4/4steps successfully tested for both pop-up forms13 Oct 2026

What we don't claim

There are not yet enough open, click and revenue figures for Poland to be reliable. The channel has only been running since October 2026. We will only share figures once they are meaningful and approved by SHEKO.

What's next

Three more flows are prepared as drafts: Collagen Post Purchase, Browse Abandonment and Abandoned Cart. Before go-live, the outstanding functional checks and approval by SHEKO will follow.
